Build-Operate-Transfer (BOT)
An engagement model where a partner builds a capability, runs it until it performs, then hands it to the client team.
[01]What It Means
BOT has three explicit phases with acceptance criteria and a transfer date agreed at signature. It differs from outsourcing because the end state is internal ownership, and from consulting because the partner operates rather than advises.
[02]Why It Matters
It is the only structure that gives a company both speed and ownership: the market is entered now, and the engine stays when the partner leaves. That requires documentation and dashboards from day one, not at the end.
[03]Where It Goes Wrong
No named transfer date, so the operate phase quietly becomes permanent.Transferring a motion that has not yet hit stable thresholds.No hiring plan for the people who will inherit the engine.
